Already Gone
78 Ways to Miss Someone Leaving.
A pattern catalogue, not a management text.
78 entries
20 years of fieldwork
Already Gone is structured as a pattern catalogue rather than a conventional management text. Seventy-eight short entries, each documenting a specific small signal that managers consistently miss before someone resigns. Read individually, the entries function as observations. Read in order, they form a portrait of organisational invisibility.
The book's design choice is unusual and intentional. Each entry occupies one page or less. The reader can pick up the book at any point, read for two minutes, and absorb a complete observation. Or they can read through cover to cover and watch the pattern accumulate. The book rewards both reading approaches.
The seventy-eight entries are drawn from twenty years of consulting work across hundreds of organisations. Each pattern repeats with predictable frequency. The book does not claim that any individual signal proves someone is about to leave; it claims that managers who learn to see these signals catch departures earlier than managers who do not. The pattern is empirical rather than predictive.
Already Gone became the foundation for several elements of what later became Clover ERA. The platform's daily check-in design, the team-level signal aggregation, the manager-facing surfacing of patterns all draw on the observations catalogued in the book.

The book documents the small signals managers consistently miss. The Manager Gap Index is the live diagnostic that produces a single score and a six-layer cost estimate from the same six dimensions. It takes ten minutes. Take the Manager Gap Index→
